Is it too late to learn piano?

No. The idea that you must start before the age of seven applies to concert careers, not to the pleasure of playing or even to a very good amateur level.
Adults learn differently: they understand the structure of a piece, spot a modulation, know how to organise work. On the other hand, they have less time and judge themselves far more harshly.
The answer is to shrink the format rather than the ambition: three twenty-minute sessions a week, on repertoire you genuinely love, produce surprising results within six months.
